Strategic Planning System (SPE)

The SPE is a tool designed to facilitate the strategic and operational planning process for cooperatives, aiming to strengthen institutional sustainability and performance.

Objectives:

• Motivate corrective actions based on quantitative indicators. • Establish a systematic monitoring and evaluation process. • Promote strategic planning as a management style. • Document and systematize the entire planning process. • Support the cooperative’s long-term sustainability by aligning with its strategic vision.

Key Components:

1. Balanced Scorecard (BSC): A set of quantitative indicators aligned with the cooperative’s mission and vision, designed to provide a comprehensive and periodic overview of institutional performance. The BSC helps close the gap between strategy and daily operations while fostering synergy across all departments.

o Vision & Mission o Corporate Governance o Internal Processes & Risks o Social Responsibility o Technology & Innovation o Human Talent & Administrative Structure o Financial Performance o Market & Client Focus

Three-Phase Methodology:

Analysis & Diagnostic Phase: o Macro and microenvironmental analysis. o Financial analysis. o Surveys on member satisfaction and organizational climate. o SWOT analysis (FODA) developed by working groups to create a corporate-level diagnosis o Establishes a quantitative baseline.

Strategic Phase:

o Development of the strategic plan including vision, mission, values, objectives, indicators (KPIs), and strategies. o Creation of a strategic map aligned with future vision. o The strategic plan is validated by the institutional planning team and approved by the Board of Directors.

Operational Phase:

o Design of the annual operational plans (POA) and project portfolio. o Implementation of short-term action plans aligned with the strategies.

Indicators and Score System:

Each objective includes KPIs with clearly defined targets, formulas, and responsibilities. The SPE integrates a unique scoring system visualized through a “traffic light” model: • Red: Poor performance • Yellow: Needs attention • Green: Good performance

• Strategic direction reports. • Strategic map and alignment reports. • Consolidated KPIs and project progress reports. • Monthly reports on strategy implementation and project advancement.
